The biggest change AI may bring to education is not removing teachers, but allowing every child to learn at their own pace.
Think about a normal classroom.
There may be 25 students sitting in the same room. They are the same age, studying the same subject, listening to the same teacher.
But they are not actually in the same place.
One student understood yesterday’s lesson immediately. Another still has a gap from three months ago. Someone is bored because the class is moving too slowly. Someone else stopped understanding ten minutes ago but is too embarrassed to raise a hand.
The teacher has one impossible task: choose a speed for everyone.
This problem is so normal that we rarely think of it as a problem.
We simply call it school.
But AI may eventually make this old arrangement unnecessary.
The real problem is not the teacher
Reed Hastings, the co-founder of Netflix and a longtime supporter of education projects, recently described an interesting way to think about this.
He compared modern education with old factories.
When factories first switched from steam power to electricity, productivity did not suddenly explode. Factory owners simply replaced the steam engine with an electric motor while keeping the old system of shafts, belts and pulleys.
The new technology was being forced into the old design.
The real gains came later, when factories were redesigned around small electric motors. Machines no longer had to sit where the old power system required them to sit. The entire factory could be organized differently.
Hastings thinks education may have a similar problem. We keep introducing new technology while leaving the basic classroom structure almost untouched.
Computers entered classrooms.
Then tablets.
Then online courses.
Now AI.
But twenty or thirty students still move through the same lesson together.
Perhaps the important question is not, “How can we put AI into classrooms?”
It is, “What kind of classroom becomes possible because AI exists?”
That leads to a much more interesting idea.
Give every student a tutor.
What a good tutor does differently
Imagine learning mathematics with a private tutor.
You make a mistake.
The tutor does not need to continue because twenty-four other people are waiting. They can stop and find out why you made it.
Maybe you misunderstood the current lesson.
Or maybe the real problem began two years earlier when you never fully understood fractions.
The tutor can go back.
If something is easy, they can move forward.
If one explanation fails, they can try another.
If you need ten examples, you get ten examples.
If you need two, you move on after two.
This sounds obvious because it is obvious.
People do not learn at identical speeds.
The strange thing is that mass education has spent generations pretending they do.
Private tutoring solves much of that problem, but it creates another one: it is expensive. There are simply not enough good tutors to give every child one-on-one attention for several hours every day.
AI changes the economics of that idea.
An AI tutor could theoretically sit beside every student at the same time.
It would never become impatient because someone asks the same question four times. It could remember what the student struggled with last week. It could change the difficulty of a problem immediately. A student who learns quickly could continue moving instead of waiting for the rest of the class.
This does not require every student to learn more slowly.
It allows different students to move at different speeds.
That is a much bigger change than replacing textbooks with screens.
But giving children ChatGPT is not a solution
There is an important distinction here.
An AI tutor is not the same thing as giving a child an open chatbot.
If a student asks AI to solve every homework problem, AI may make education worse.
The student gets the answer.
The student does not necessarily learn anything.
A calculator can help someone do mathematics, but giving a calculator to a child who has never understood multiplication does not magically teach multiplication.
AI has the same problem on a much larger scale.
A good tutor should not always give answers.
Sometimes it should ask another question.
Sometimes it should give a hint.
Sometimes it should let the student struggle.
Sometimes it should realize that the student cannot understand today’s lesson because yesterday’s lesson was never understood.
In other words, the important breakthrough is not AI that knows everything.
It is AI that knows how to teach.
We are not fully there yet.
Hastings himself made this distinction. He argued that current AI is still not good enough to replace an excellent human tutor, although he expects the technology to become much more capable over time.
That uncertainty matters.
Schools should not redesign education around technology that does not yet work reliably.
But they should probably start thinking about what happens if it does.
So what happens to the teacher?
This is where the discussion about AI and education often goes wrong.
We immediately ask:
Will AI replace teachers?
That assumes the most important job of a teacher is explaining information.
But a school is doing much more than transferring information from one brain to another.
Children learn how to work with people.
They learn how to speak in front of others.
They deal with disagreement.
They make friends.
They get embarrassed.
They fail.
They compete.
They cooperate.
They encounter adults who are not their parents.
They slowly discover that the world contains other people with different personalities, abilities and values.
An AI tutor might become excellent at explaining algebra.
That does not make it a good person to guide thirty twelve-year-olds through an argument.
And perhaps that tells us what the teacher of the future looks like.
Less time standing at the front of the room explaining the same material to everyone.
More time working with students.
More discussion.
More projects.
More experiments.
More teamwork.
More attention to the child who has gone unusually quiet.
More time helping young people learn how to become adults.
The machine handles more of the repeatable work.
The human handles more of the human work.
If that happens, AI would not reduce the importance of teachers.
It might finally allow teachers to spend more time doing the parts of teaching that technology cannot easily reproduce.
The opportunity is bigger than putting AI in school
We have made this mistake with technology before.
A new invention arrives, and our first instinct is to use it to improve the old system.
A digital textbook replaces a paper textbook.
A video lecture replaces a classroom lecture.
An AI chatbot replaces a search box.
Everything becomes slightly faster or cheaper, but the system remains basically the same.
The larger opportunity usually appears when the technology allows us to question the system itself.
Why must every twelve-year-old learn the same chapter during the same week?
Why should a student who already understands something spend another hour studying it?
Why should a child who is lost continue to the next chapter simply because the calendar says the class must move on?
These rules were partly created by practical limits.
One teacher cannot run twenty-five completely different lessons at the same time.
But an AI tutor potentially can.
That does not mean children should spend eight hours a day alone with machines.
Quite the opposite.
If AI can handle more individual academic instruction, schools may have more room for the activities that require other people.
Learning alone when learning alone works best.
Learning together when being together matters.
That seems far more interesting than a classroom filled with children silently chatting with bots.
For a long time, personalized education has been something we could imagine but could not afford at scale.
AI may change that.
If it does, the greatest achievement will not be replacing the teacher at the front of the classroom.
It will be making that old arrangement less necessary.
Every student could have something that was once reserved for the wealthy: a patient tutor who moves at their speed.
And the teacher, freed from trying to teach everyone the same thing at the same moment, could spend more time doing something far harder to automate:
helping children become people.
